# Alignment: The Project Risk Most Teams Underestimate

A common assumption in project execution is that major challenges are primarily technical in nature, and often they are.

But in my experience, many of the most significant project issues have little to do with technical complexity and far more to do with alignment.

-   • The engineering may be sound.
-   • The schedule may be realistic.
-   • The budget may be reasonable.
-   • The procedures may be well written.

Yet projects still encounter avoidable problems.

Why?

Because the individual components of the project are moving forward without being fully aligned with one another.

## When Good Decisions Create Unexpected Problems

Most project issues don't result from a single bad decision.

They emerge from a series of reasonable decisions that weren't fully connected.

Consider a few common examples.

A risk is identified during planning and documented appropriately. Everyone agrees it requires attention. Months later, the project team discovers the mitigation strategy never fully translated into field execution.

The risk wasn't ignored - It simply lost alignment somewhere between planning and implementation.

Or perhaps a cost-saving decision is made during project development. On paper, the decision appears logical and financially responsible.

However, the individuals making the decision don't have complete visibility into how the change will affect field execution, sequencing, productivity, or operational constraints.

The result is an unintended consequence that surfaces later in the project.

In other situations, schedules advance, milestones are established, and work begins before assumptions have been thoroughly challenged.

Nothing appears wrong at the time.

The plan is approved.

The team is motivated.

The project moves forward.

Only later do the hidden weaknesses begin to emerge.

Individually, each decision made sense.

Collectively, they created gaps.

And those gaps often remain invisible until the project is already under pressure.

## The Value of Deliberate Alignment

One practice I've found particularly valuable is creating a deliberate pause early in project development.

Not to delay execution, and certainly not to create additional bureaucracy, but to challenge assumptions before they become commitments. Not surprisingly, "Challenging Assumptions" is a core trait of a healthy nuclear safety culture. It means individuals avoid complacency and actively offer opposing views. By doing this, they prevent groupthink and validate decisions before acting.

The exercise is relatively simple:

-   • Walk through the project as though execution has already begun.
-   • Assume the project is under pressure.
-   • Assume schedules are tight.
-   • Assume resources are constrained.
-   • Assume priorities are competing.
-   • Then ask a series of uncomfortable questions.

### Where Are the Stress Points?

Every project has areas that are more vulnerable than others, complex interfaces, critical path activities, resource constraints, regulatory commitments, vendor dependencies to name a few.

Many of these are known in advance - The question is whether they have been fully understood and addressed.

### What Assumptions Need to Be Challenged?

Projects are built on assumptions. The problem is that assumptions often become accepted as facts.

The longer an assumption goes unchallenged, the more likely it is to influence decisions throughout the organization.

Experienced teams intentionally identify and test assumptions before execution begins.

### What Breaks Under Real-World Conditions?

-   • Plans often perform differently in the field than they do in conference rooms.
-   • Work packages interact differently.
-   • Communication pathways become more complex.
-   • Priorities compete.
-   • Unexpected constraints emerge.

The objective is not to predict every possible problem, it’s to identify where the plan is most likely to experience strain before reality exposes those weaknesses.

## Alignment Is Not a Meeting

Some organizations treat alignment as a milestone.

A review, a presentation, a signoff. Once completed, the project moves forward.

In reality, alignment is not a checkpoint, it's an operating condition.

…And conditions change.

Projects evolve, people change roles, priorities shift, schedules compress, external influences emerge.

Alignment must be maintained continuously throughout the life of the project.

When it isn't, organizations begin to experience familiar symptoms:

-   • Increased rework
-   • Growing frustration between teams
-   • Schedule inefficiencies
-   • Conflicting priorities
-   • Unexpected risks
-   • Execution gaps

By the time these symptoms become visible, the underlying alignment issue has often existed for quite some time.

## Final Thoughts

The strongest projects I've observed aren't necessarily the ones with the most sophisticated technology, the largest budgets, or the most detailed schedules.

They're the ones where planning, risk management, cost controls, field execution, leadership expectations, and project objectives remain aligned throughout execution.

Technical challenges are often manageable.

Alignment challenges are more subtle.

They're harder to see, harder to measure, and they're often only recognized after they begin affecting performance.

That's why some of the most valuable work a project team can do occurs before execution begins.

Not developing the perfect plan.

But pressure-testing the plan.

Identifying the gaps.

Challenging the assumptions.

And ensuring the organization is truly aligned before the project is asked to perform under real-world conditions.

Because in many cases, project success isn't determined by how well the plan was written.

It's determined by how well the organization was aligned to execute it.
